Most OKR training teaches teams how to phrase Objectives and Key Results more correctly. But the teams I work with rarely fail because the wording is imperfect. They fail because their OKRs contain nice-to-have KPIs, instead of strategic metrics prompting you to make hard calls about prioritization.

In this 6-hour working session, you will bring your current Product OKRs and rebuild them into goals your team can actually use: tied to strategy, inside your sphere of influence, measurable before the quarter is over, and honest about the data and constraints you have.

With AI making shipping faster and cheaper, weak goals get more expensive. If teams can build more things, faster, they need sharper ways to ask: what change in behavior has been created for whom by our last delivery?

A focused 6-hour working session on real-life practices that improve the value of your OKRs immediately, without a process overhaul.

  • Spot OKR Theater patterns: KPI repainting, status check-ins, and roadmap/OKR split.

  • Find whether the real issue is process overhead, weak Key Results, or a missing why.

  • Test your OKRs with: what would be different this quarter without these goals?

  • Define why, who, what, and how before rewriting any Objective.

  • Choose a cadence and coverage threshold that fit your company's reality.

  • Prevent overloaded goals by deciding what OKRs should and should not cover.

  • Separate sphere of influence from zone of control for Product teams.

  • Avoid “fully controllable” metrics and choose the most influenceable signal.

  • Shrink vague company goals into metrics your team can inspect and act on.

  • Turn each Key Result into a check-in with target, baseline, current value, progress, and confidence.

  • Replace traffic-light reporting with evidence that can change priorities.

  • Ask if the number would move even if the team did nothing different.

  • Use the full metrics buffet: outcomes, outputs, milestones, binary KRs, and proxy signals.

  • Tell when an output goal is an honest step, not a failure of maturity.

  • Connect weak data, stakeholder incentives, and team constraints to better goal choices.

  • Explain why faster shipping makes weak goals more expensive.

  • Use the AI goal question: what can people now accomplish that they could not before?

  • Keep measuring customer or team behavior even when building gets cheaper.

    Bring one current OKR set and trace where it breaks: unclear strategic intent, overloaded process, weak Key Results, status-only check-ins, or goals nobody uses to decide.

  • Turn strategy into candidate metrics

    Start before the OKR template: list the evidence that would show whether your strategy is working, whose behavior should change, and what your team can influence.

  • Design your minimum viable OKR system

    Decide what OKRs should cover, who uses them, which cadence fits your reality, and how check-ins connect goals back to decisions during the cycle.

  • Choose influenceable Key Results

    Use the metrics buffet and sphere-of-influence lens to pick measures your team can inspect, discuss, and meaningfully move without pretending to control everything.

  • Rewrite your real goals

    Redraft your own Objectives and Key Results so they are strategic, evidence-informed, leading enough to guide work, and honest about imperfect data.

  • Turn check-ins into steering moments

    Build a check-in around target, baseline, current value, progress, and confidence, then plan how to use it when priorities or stakeholder expectations shift.
