What you'll learn
Why headcount is the wrong place to start.
See why headcount-first AI restructuring keeps failing, and why the role is the better unit of design.
Decide a role's AI allocation by the judgment it requires.
Use an emerging adoption framework to determine what work AI can own and what must stay human.
Match human tasks to the right staffing model.
Decide what's full-time, fractional, contract, advisory or output-driven, and avoid hollowing your talent pipeline.
Why this topic matters
Most AI restructuring starts with a headcount target, then works backward to decide which roles to cut. It isn't working: only 8.4% of HR leaders who made AI-driven layoffs say it delivered as promised, and one in three lost critical skills (HBR, 2026). The fix is to change the unit of design. Start with the role, decide what AI should own by the judgment each task requires, and staff the rest so expertise stays intact and AI adoption sustains.
