The Threshold Plan: A Working Session

Megan Zara

Leadership, Change & Human-Scale Design

Cross the threshold on paper, before your team has to cross it for real.

You already know the change is the right one. What you do not know yet is whether the room is ready to hear it, whether your invitation is actually a pathway, or who is going to be standing alone if you get the order wrong.

Most people find this out the hard way, after the change is already live, in front of the people it affects most. By then, it is expensive to fix.

This working session moves that discovery earlier. You will bring one real change you are leading, work it through all four Threshold Check questions live, and leave with a full first draft of a plan built on real feedback, not just your own read of the room.

This is not a preview of the framework. It is the place you actually use it, with coaching in the moment and a peer testing your blind spots before your team does.

If you are leading a change and you only get one real shot at the announcement, this is the hour that makes sure it is the shot that lands.

What you’ll learn

You will leave leading change like someone who tested it first, not someone hoping it holds.

  • A narrowing method: name the easy, obvious answer first, then set it aside and get specific.

  • Practice generating three real candidates for "who," instead of settling for the first name that comes to mind.

  • A quick test for choosing the true answer over the safe one.

  • A method for turning "the change exists" into three steps someone can actually take.

  • A usability test: could someone act on your message with nothing more than what you gave them.

  • A simple way to rate trust, capacity, and history before you assume resistance.

  • A habit of backing every rating with real evidence, not a guess.

  • A reframe: your lowest score is the starting point for your plan, not a problem to solve first.

  • A method for naming your first mover clearly, not just in the abstract.

  • The four things a first mover usually needs: proof it worked, real support, recognition, a way back.

  • A discipline for naming, in one sentence, exactly what will be waiting for them.

  • Structured peer coaching: trading plans with a partner and talking it through together.

  • Practice giving and receiving specific feedback, what you noticed, one question, one thing to borrow.

  • A method for pulling all four questions into one coherent working draft.

  • A discipline for compressing your plan into one clear, sayable sentence.

  • A short set of concrete next moves: revisit in two weeks, share it, or bring it into the cohort.

Workshop agenda

  • Welcome, and why this session is hands-on

A quick welcome and a reset on how today works. This is not a repeat of the Lightning Lesson. You work your own change from the first ten minutes.

  • Name your door, build your pathway

Questions 1 and 2 of the Threshold Check, taught briefly, then applied. Narrow your specific "who," then turn your invitation into three real steps.

  • Name what is already trueQuestion 3 of the Threshold Check. Rate the real trust,

Question 3 of the Threshold Check. Rate the real trust, capacity, and history already present, before assuming resistance that may not be there.

  • Design for who goes first

Question 4 of the Threshold Check. Name your first mover, and what has to be waiting for them so they are not standing in an empty room.

  • Partner work: real feedback on your draft

Trade your working Threshold Plan with a partner. Give and get specific feedback, live, before you leave the room with your draft.

  • Share out, and what is next

A few of you share what shifted. Then one clean ask: how to bring your Threshold Plan into the November cohort, if you want to keep going.
