Your best articles are missing somewhere: Top Stories, Discover, an AI answer, or the Reddit thread Google now cites. Most teams cannot say which, or why. This workbook answers both with numbers you can re-run every month, and it forces a cause on every gap so the answer is never "write more".
It is a working measurement system, not a checklist. Thirteen tabs. You fill three logs (a Search Console paste, an AI probe log, a thread log) and the Scorecard computes everything else: cited rate, top-3 rate, recommended rate, fan-out coverage, persistence, accuracy, brand win rate, brand sentiment, a consideration score, Discover share, thread presence, win rate, deltas against your previous run, red/amber/green thresholds, and the weakest surface per topic. Topics are assigned to Search Console rows automatically from keywords you set once.
Around it: the five cause tags and the fix for each, a fix backlog with a priority score, the 72-hour launch sequence that takes one article across all four surfaces, a brand search uplift calculator, the monthly routine two people can run, a definition and threshold for every KPI, and a tools guide that covers the free stack (Search Console, the engines themselves, Reddit, DiscoverAudit), the paid tools that replace parts of it, and three ways to automate it if you want to: Sheets + Looker Studio (no code), Apps Script, or a small Base44 app.
Setup takes 20 minutes. The baseline takes 2 to 3 hours by hand, or minutes with DiscoverAudit exports. Monthly re-runs take about 90 minutes. It is the same scorecard we build live in the Search Everywhere Optimization Playbook for Publishers cohort.
