The tools went live months ago and the licenses are paid for. The usage dashboard looks fine. Yet something isn’t landing. A few teams have taken to AI while others quietly work around it. Productivity gains get claimed in all-hands meetings, but nobody can show where the time went. Some of your strongest people seem less engaged rather than more.
You’re the one expected to explain it, and soon you’ll be asked what comes next.
I call this structural lag: the gap between how fast an organization deploys AI and how ready its people and structures are to absorb it. Most stalled rollouts aren’t a technology problem, and this package helps you find where yours is breaking.
This is a fit if you:
Own AI transformation as a Chief of Staff, VP of People, AI program lead, COO or transformation lead
Have tools deployed and some usage data, but no clear picture of what’s working and why
Need to brief leadership on where things stand, in terms they’ll act on
Suspect the real gap is in roles, decision rights or trust rather than in the tools
Can share candid materials, such as usage data, rollout plans and employee sentiment
Why work with me. I convene the AI Operators Exchange, a private working group of senior enterprise operators working through these same rollouts. Human Agency Architecture grew out of watching where adoption actually breaks, and why the usual metrics miss it.
Not quite right?
If you haven’t deployed yet, start with an open Leaders coaching session.
If the problem is centered on one role, see the Role Redesign Package.
If you want decision rights mapped across a function, with a baseline to measure against, see the HAA Sprint.
You leave with a clear picture of where your rollout stands and a brief your leadership can act on.
Your placement on the Productivity × Agency grid: where your organization actually sits, as opposed to where the dashboards suggest it does.
Your top exposure among the three risks: cognitive foreclosure, succession hollowing or the productivity alibi, with evidence from your own organization.
A two-page leadership brief covering what’s happening, why it matters and the priorities for the next 90 days.
Three working sessions, with my review of your usage data and materials between them.
Why it matters: most rollouts stall on human and organizational readiness, not on the tools. The brief names that gap in language leadership can act on.

One of several frameworks upon which HAA is based, answering what to delegate to AI vs humans.
Book your package. After booking, you’ll schedule three sessions over two to three weeks.
Complete the intake. Tell me what’s been deployed, to whom, and what you’re measuring today.
Send your materials 48 hours before Session 1. This includes usage data, rollout plans, any surveys, and what leadership has been told so far.
Session 1: Diagnose (60 min). We walk through what’s happening on the ground compared with what the dashboards show.
Between sessions: I place your organization on the Productivity × Agency grid and assess your exposure to the three risks.
Session 2: Review the findings (60 min). We test the placement and the risk ranking against what you know.
Session 3: Shape the brief (60 min). We agree on the story for leadership and the 90-day priorities.
Receive your two-page leadership brief within [5] business days.

I’ve spent my career where a new technology meets the people expected to absorb it.
In 2005 I co-founded BlogHer, when blogging was still new and social media norms untrusted and untested. We built frameworks for trustworthy engagement, which I've done with emerging tech ever since. I’ve led global marketing teams at AWS and ConsenSys (blockchain), and in 2024 I co-founded Optionality, a community for experienced professionals exploring new models for work and meaningful careers. I started my career in traditional media (Time Inc, The New York Times Syndicate, Penguin), writing for national publications such as Fast Company and Inc.
Today, through my advisory practice Candor Partners, I work with leaders on a problem I call structural lag: Organizations deploy AI faster than their people and institutions are ready to absorb it. Human Agency Architecture (HAA) is the framework I built to close that gap. It gives leaders a practical way to decide what AI should handle, what people must keep deciding, and how to protect the judgment and development their organizations depend on.
I also convene the AI Operators Exchange, a private working group of senior enterprise operators, and I advise AI organizations on Narrative Positioning and GTM.
